What is included in the Internal Marketing Architect engagement?
Diagnosis of the current team, target org chart aligned with growth strategy, detailed job descriptions with KPIs, prioritized hiring plan, critical process maps by role, target tool stack, participation in final interviews (up to 5 candidates per opening), and follow-up of the first 90 days for new hires.
How long does it take to build the team?
60 to 120 days depending on urgency and the talent market. Breakdown: diagnosis (4-6 weeks), hiring (4-12 weeks in parallel), onboarding (4 weeks).
How much does it cost?
On diagnosis. Typical range R$40K to R$80K (roughly US$8K-US$16K) as a fixed project, not including hire salaries or headhunting cost (if needed).
Does Marcelo Russo participate in hires?
Yes. Marcelo interviews up to 5 final candidates per senior role (manager, coordinator) to calibrate technical and cultural fit. For operational roles (analysts), the client conducts interviews using the defined framework and JD.
What if the company already has a team but poorly structured?
This is the most common scenario. The Architect starts with a current-team diagnosis, identifies seniority gaps and overlaps, redesigns roles, and suggests changes (promotions, reassignments, terminations, new hires). Typically 40-60% of the current team is kept.
How many hires are typical?
For a R$30M company with an initial team of 2-3 people, the target design usually has 5-8 roles. For a R$100M company, 10-15 roles. The program prioritizes the 3-5 highest-impact hires to do first.
Does Marcelo train who stays and who joins?
Yes, during the first 90 days of onboarding. Not a substitute for continuous education programs, but enough for the team to gain traction with correct processes and metrics.
Does it work for companies below R$30M?
Technically yes, but not recommended. Companies below R$10M rarely justify a significant internal team. Between R$10M and R$30M, it usually makes more sense to start with an agency + 1-2 internal people instead of structuring a formal team.
Who governs the team afterwards?
Ideally the senior marketing manager hired or promoted during the program. If the company wants a layer above them, the recommended path is Fractional CMO Lite (5-10 hours per week).
